Laying The Groundwork

Hi Inner Circle Member:

I was watching the Today show this morning and was surprised by the unseasonable weather on both coasts in North America. The reporter was listing temperatures at 10 am in New York City at 86 Fahrenheit, yet here in Vancouver we are having our coldest spring with temperatures hovering at 50 Fahrenheit. A friend was even waiting for temperatures to rise to +50 F so that he could paint the exterior of his house!

On a positive note, my son and I went to see Kung Fu Panda last weekend. Unbeknownst to us was that it was also opening weekend for the movie, which was sold out. Instead we ended up seeing Iron Man with Robert Downey Jr. I would not claim this movie to be a cerebral effort, but it was entertaining for the both of us.

Today in my eNewsletter I am going to switch back to talking about the critical strategies needed to start a school that will make a difference in your community and will leave a sustainable legacy. You will note the reference to the adjective, “sustainable.” Most founding groups have what I call the “jump reflex.” They jump in and want to start buying land and developing logos and letterhead before they ever deal with the fundamental building blocks that will allow their school to have a sustainable operation. This includes matching demand with a structured start-up business plan and operational budget that considers how to merge your vision (if you have taken the time to even develop this – which most do not) with reality -- the reality of market demand and the costs to achieve and/or modify your vision. What ends up happening is founders buy their land, hire their Head, develop marketing materials etc. that do not match their vision, and put themselves in financially perilous circumstances. At this point they end up cutting corners, which normally means hiring cheap, rookie teachers, and cut backs in acquiring learning resources. And of course, since it is the teachers that make the difference, not fancy logos or buildings, the quality of education is affected in the sensitive start-up years, which in turn affects the quality of education. And as you should know, since word of mouth is the number marketing strategy, word will get out that your new school does not do what it states it will do, and then you are trapped in the cycle of rebuilding your reputation. As they say, you never get a second chance to make a first impression.

3. Laying The Groundwork

==================================

You need to lay the groundwork to ensure that your school is built with a solid foundation. Too many founders want to do the exciting, concrete action items, without setting the ‘footings’ to build your school on. These include:

  • Developing your vision and mission statements;
  • Developing your guiding core values;
  • Developing your educational philosophy and pillars of your programs;
  • Establishing a committed and diversely talented steering committee who will transition into an effective board who will lead and be solid role models (e.g., fundraising, marketing, facility development, educational programs, governance, human resources);
  • Establishing a 501C3 that reduces liability and enhances selectivity;
  • Having a step-by-step project management plan together where you’ve laid out tasks, responsibility, costs, start/finish, and success indicators;
  • Implementing a feasibility study to gauge community demand for your school;
  • Developing a detailed start-up budget and 5-year operational business plan;
  • Hiring your school’s CEO based on a detailed profile that comprises your school’s purpose and direction versus that fact that someone on the board knows an unemployed Principal;
  • Leasing or buying facilities that match your vision and mission, rather than making a square peg fit into a round hole;
  • Having a complete public relations, student enrollment/marketing plan, and admissions system in place before you ever make a public announcement that you’re going to start a school;
  • Assembling a curriculum that has a scope and sequence and develops the whole child delivers your mission;
  • Have the capacity to develop your infrastructure – policy manuals, timetable, calendar, awards, traditions, reporting system, school record software, teams, etc.

You need to have all your ducks lined up before you leap into the foray of starting a school. But if done right, you will establish a school with the building blocks to stand for generations to come.

Make Your Strategic Plan Work


Hi Inner Circle Member:

We are finally approaching the weekend, and it is going to be a busy one. I am meeting with an old friend from Saskatoon that I roomed with when we completed our M.A. at San Diego State University. On Saturday my daughter is performing with her ensemble, and then on Sunday my wife and I have the pleasure of hearing our children sing with their Choir group at the beautiful Chan Center at the University of BC. Whew!

To top it off I have to squeeze in time to cut the lawn at my house, our cottage, and my in laws who are in England watching an air show (he is a retired pilot and a life long plane fanatic). We are even hoping to find time on Saturday night to go see the movie Son of Rambow. It is set on a long English summer in the early 80's, and is a comedy about friendship, faith, and the weird business of growing up. It looks very funny and one of the few non-digital movies you can go see with your family. I will let you know about it if we see it. I have a great photo of it on my blog.

From my research and experience this is the single most important step in planning, but also the area where it falls through. 3. Make Your Strategic Plan A Reality

==================================

The following is an excerpt from my Strategic Planning Toolkit, which you purchase at my web site’s Online Store.

Harvey Mackay said it well, "A goal is just a dream with a deadline." And that goal will remain a dream unless you create and execute a plan of action to accomplish it. Every goal that gets accomplished has a plan behind it.

Strategic planning for schools is always a difficult matter. Board members, administrators, parents, teachers, students, and alumni all have their own agenda of objectives (or secret agenda). But without planning, there is no reliable way to make sure that the school carries out its mission.

I maintain that plans are not forecasts or predictions of what will be or should be. They are agendas for action. The plan will be incomplete until it calls for specific persons to begin doing specific things, with specific timetables. The school leader is the specific person who will initiate the implementation of the objectives of the strategic plan. The plans are of no value if they are not put into action.

You need to remember that strategic planning is more than an event, it’s a process too. Once you’ve developed the plan, your work is just beginning. Implementation is where you will spend the bulk of your time and resources. Make sure you take implementation seriously. Integrate your plan into the day-to-day operation of your organization, the yearly agenda for the board, the charge for their committees; even the Head of School’s and Board’s yearly goals for evaluation.

This step of your plan is divided into three parts:

  1. Implementation
  2. Monitor and evaluate; and
  3. Revise.
You will collect progress reports on the action plan and evaluate according to the school’s ability to meet the goals. This progress is measured in context to efficiency, effectiveness, unanticipated consequences, political viability, moral acceptability, and implementability. If the strategic and operational plans are not aligned with the objectives, then revisions must be made to the action plan to ensure the completion of the goals. The goals and objectives must compare with the results, if they don’t, revisions must be made.

Strategic planners must remember that there is more than one way to arrive at the destination. Planning teams must be flexible in context to the target – the plan is a guide, not a concrete monolith. It can be revised when needed. These revisions are necessary to accommodate the occurrence of unplanned events within the organization and community. The key is to stay aligned to the target. The planning team has each of the sub-committees monitor their action for progress towards their delegated tasks.

Making Your Strategic Plan Work


Hi Inner Circle Member:

I trust you are starting your long weekend off well. I am about to head down to our family cottage for the weekend with the kids after sending this out. My wife has headed off to New York for girl’s weekend with your friend. I think they are heading over to the Statue of Liberty as I type this.

We are getting ready for a drastic improvement in our weather here for the long weekend (Victoria Day on Monday). We expect to have temperatures in the 90’s F. That is a swing of about 40 degrees from last week. Vancouverites joke about rusting rather than tanning! But we are in good spirits here. With the upswing in hosting the 2010 Winter Olympics, there is construction everywhere; we are even getting a new retractable roof for our downtown sports stadium.

I was contacted by a Head of School last week who had started the process right, but had hit a wall and was not able to formalize her ideas into a working action plan that would move the school forward. 2. Make Your Strategic Plan Work

==================================

Successful strategic plans do not just happen; they are based on an inclusive process, coordinated facilitation, and sequence of steps to clearly identify where the school is now, where it wants to be, how it will get there, and how it knows if it has gotten there or not.

A capable Strategic Planning Committee begins to identify what the school is and what the school wants to become and then identifies the needs, goals, and objectives necessary to attain that preferred future. This is one of the most critical stages in strategic planning. It focuses your attention on what the needs are for the future and the vision of the school within the community, and what is necessary to attain those needs. This stage can not be underemphasized since it sets the direction for the remainder of the strategic plan.

Leaders need to determine the best future direction for the organization, developing a vision, mission, values, philosophy, critical issues, and goals or strategies needed to move the organization in the envisioned direction. With it the school understands the direction in which it is heading and is not distracted by uncertainties. It is the glue that holds the organization together and produces consistent excellence.

But first you must take stock, reviewing your history and current situation, and begin to identify future possibilities and choices. From this analysis, you will identify the most critical issues or choices concerning your organization’s future.

1). Assess current situation in the school (values audit)

2). Identify and clarify Mandates (externally imposed formal and informal mandates – policies/bylaws, provincial/state policies) to avoid conflicts

3). Collect base-line data (performance audit)

- Admissions statistics; standardized testing results

-School finances

- Student-related data

- School-climate data

- College entrance profile

- Accreditation

4). Perform an internal/external assessment of current issues and forces impacting school

- Changes in family structure; demographics

- Finance-related data

- Attitude-related data

- Politically-related data

- Staffing and compensation

- Competition

- Micro/Macro economies

- Student performance, school climate, finance, human resources, program, facility, tradition

5). Perform S.W.O.T.’s (Strengths, Weaknesses, Opportunities, and Threats)

6). Identify trends, events, and attitudes from the scan

- Analyze supports and constraints

- Relate external opportunities and threats to internal strengths and weaknesses

7). Re/define the Mission Statement (statement of purpose)

8). Re/define the Vision Statement (compelling, conceptual image of the desired future)

9). Develop your Guiding Core Values (common beliefs and values)

10). Re/define your Educational Philosophy (optional)

11). Identify the issues and needs of school, comparing “what is” to “what should we be” (identify gaps)

12). Develop and prioritize Goals (what must be accomplished to achieve the preferred future) and Objectives (means by which the goals can be achieved) based on long-term vision of “where we are” and “where we want to be” and overcoming your issues and gap

13). Board adopts plan and publicizes

Most school do not even make it to this stage. However, the next stage is even more important!

Develop the Action Plan

The planning group must now move from the long-range planning to operational planning; embodying the goals into realistic steps that can implement the plan. This stage focuses on medium and short-range plans that examine the means rather than the end. This stage determines routes to take to arrive at the desired destination. The planning team and sub-teams (if needed) switch from the role of leaders to managers; focusing their concerns to how the organization can achieve the goals, rather than what the goals should be. Stress is placed on the operational efficiency and short-range planning of the organization; doing things right rather than doing the right thing.

1). Develop Action Plans (who, what, where, when, how much) or Work Plans to achieve each goal and objective

2). Meet with the Board and related stakeholders to:

- Identify specific tasks to accomplish the goals
- Order the tasks by priority and chronologically
- Identify person(s) responsible for the tasks
- Identify resources required
- Determine the measurement to be used and success indicators
- Determine costs

3). Develop a management system

Or course you still need to figure out how to implement the plan and integrate it into your annual budget, board goals, and the Head of School’s operational plan, but that is in another email. But it is the most critical stage, or the whole effort is wasted and pointless.
