Market-Feasibility & Business Plan For a New a Private School

Feasibility

Prediction is very difficult, especially about the future
If you're planning to start a new school or expand youBus Planr established school with additional grades or program, it's critical that you complete the due diligence necessary to formalize your educational-operational-management-finance model and accurately assess whether there is sustainable demand for the program or school you're envisioning. Within this process you need to quantify the costs associated with starting and operating your school or program to a break-even point, and the value it will return to your founders and/or investors.

If you plan on opening a new school or program, you need to ensure that you've done your homework to ensure that your school model is sustainable. Once you launch your school, there's no turning back. Too many times we've seen founders rush out to lease a site or purchase land before they know if the model will work at a fee range the market will bear. In other cases, an established junior school is receiving requests from parents to expand their program to a high school. However, there's considerable risk in developing a new school without knowing if the program is sustainable or if it puts the board and school at too much risk.

Market-Feasibility Study And Business Plan

HEG's process focuses on formalizing your school's educational / operational / business / financial model, determining the feasibility of success in your market, enrollment projections, start-up capital requirements, five-year operational budget, internal rate of return (if required), facility/site requirements, and conveyance of the proposition to your investment and/or founding group.

MS & BP Process
 The rationale behind completing the Market Study and Business Plan first is to consolidate the scope of your formation project through an extensive business case analysis, formalizing the educational, operational, and business/financing framework, quantifying HR needs, facility/land requirements, enrollment, capital requirements, break-even point, pay-down to investors (if required), internal rate of return, and net profits. Upon conclusion of the Study, HEG can be a better position to assess your project's feasibility, optimal model for development and operation, site, and pre-operation milestones.

Our Study formalizes the scope of your project through our extensive on-site analysis, market review, and identification of critical elements and financing costs associated with development. Upon conclusion of the Study, HEG can assess the project's viability and provide the Client with a concise 'blueprint' to guide your group at each stage of development. As they say, you never get a 2nd chance to make a 1st impression.

Private School Strategic Planning 101 - A Guide To School Success

Strategic planning, when done right, does not have to be frustrating, unproductive, costly, or  divert the
energies of your school's leadership. If done properly, the process will stimulate support in your community and focus resources for continued development and provide a clear competitive advantage aligned with your mission. The purpose of your strategic plan is to lay out a concise and practical road map to achieve your mission and vision -- moving away from being "reactive" -- solving today's problems -- towards being "proactive" - eliminating problems in the future and taking advantage of opportunities now.

Your plan should provide a framework that enables your school to focus and coordinate your resources, work towards common goals, assess and adjust as you move forward, and focus your board's priorities, guide your staff, and inspire your community. The planning process addresses a series of questions that examine assumptions, incorporates information about the present, and anticipates the world in which the school will be working in, determines how you will get there, and allows you to measure and adjust and you attain your vision.
Value To Your Board

A school is most effective when the resources of your organization are aligned by a common vision, mission, strategies, goals, and action plans. Simply operating your school by calendar or crisis is not acceptable. You want your organization to move from being reactive to being proactive; rather than responding to unexpected changes, you want to anticipate and plan for them.

HEG's planning approach provides a practical model for mission-based leadership. Our step-by-step seamless process provides concrete objectives and deliverables that can be implemented and measured to dramatically improve the performance of your school, moving you from good to great. It allows you to accurately gauge the progress of your plan and school performance, as well as linking your governance model to the annual operational plan. Very simply, it's the process by which your board envisions your future, identifies a picture of the future based on current data, and controls forces that affect you from attaining your vision, making adjustments as you move forward. This allows your school to:
  • Identify areas of operation needing consideration now and using it as a springboard to strengthen performance in the future;
  • Identify and reach consensus on issues before they become a crisis (e.g., finance, funding, enrollment, marketing, HR, academic programs, student performance, facilities, educational program, governance);
  • Articulate a uniform, shared vision, providing a clearer focus, producing efficiency, participation, and ownership by your stakeholders;
  • Allocate resources to opportunities and improve finances and projections;
  • Build trust, respect, team-work, and communication amongst all stakeholders;
  • Create a framework to guide decision making and ensure that members are working towards the same goals, even if the environment around the school changes;
  • Gain credibility and identify critical projects to focus your resources;
  • Inspire your community to invest in your goals through focused fundraising campaigns;
  • Ensure that board members understand their roles, responsibilities, and board-wide priorities within their committee structure; and
  • Monitor performance and provide benchmarks from which progress can be measured within your board and senior administration.
Fitting The Pieces Into Your Governance Model

The diagram below clarifies how the pieces come together to develop, implement, and monitor your plan. You can see that your five-year planing document should be used annually by your board to determine your yearly priorities and your senior administration to break-down how they plan to measurably implement the priorities, encompassed within their own evaluation process. This puts all key players on the same page.
  Strategic Plan Document & Process 2
Planning Approach

HEG's planning approach supports your board and senior administration in the development and implementation of your plan. Our approach typically encompasses a progression of stages over a five to seven month time frame with the development of the strategic plan and action plan for implementation in the coming school year. This is achieved through the following steps that are customized foryour school:
 FLEC Strategic PLan
Our approach results in both the "compass" and "road map" to support your board in the  development and implementation of a measurable plan to focus school improvement - maximizing your school's educational, operational, governance, and financial performance while linking priorities of the board with Senior Administration's Operational Plan.

Today's Article - International Student Recruiting
 Today, I wanted to talk to you more about recruiting international students to International Globeyour school or district. I was reading an excellent online article entitled "Chinese Admissions Soar At US High Schools", which noted that admissions of Chinese students to US private high schools climbed dramatically over the last five years, reaching 23,795 last year - up from 4,500 in 2008. Collectively, enrollment from China, South Korea, India, Japan, Taiwan, and Vietnam rose from 27,235 to 42,845; with China having the lion's share.

When our firm works with schools to assess their overall performance, one critical element of enhancing enrollment (and revenue) is expanding their overall market of student recruitment to include international students. We've always encouraged schools to minimize their risk by diversifying the market they recruit students from so that they're in a position to ride out any local breakdown in enrollment. I was speaking with a school district this week that had not taken advantage of the opportunity to recruit international students. I shared that this strategy isn't just about the revenue that international students bring in to support other programs for local students, but it' also about the experience these new cultures bring to your current students.

Today's article shares more details about the in's-and-out's of developing an international recruiting program for your school.

Are You Missing Out On Recruiting International Students?

What is an International Student Recruiting Program?
International  Student Recruiting Programs provide students the combination of an outstanding education with the opportunity to live and travel in a new country. An effective program promotes and markets your school as a destination for students. This includes programs such as: one year or one-semester ESL programs; High School graduation for fully integrated International students; short-term programs; summer and winter programs; exchange programs; extended travel programs, and; sister school programs.

Advantages toyour School
An International Student Recruiting Program enhances the overall educational value for your current students, appreciation and understanding of other cultures, and lifelong global friendships. In addition, the program provides a positive revenue source from additional and high tuition, diversifies your recruiting market, reduces the impact of regional economic cycles, expands fundraising profile, and establishes exchange programs for your students and staff.

What makes an Effective International Student Recruiting International KidsProgram?
There are a number of factors inherent in an effective program. This includes: allowing international students to choose from short- and long-term programs from elementary through to secondary; promoting a flexible, accessible, and internationally oriented program of education (e.g., ESL, AP, IB); highly qualified and experienced ESL instructors; ensuring a quality learning experience in a spectacular North American setting; fostering multiculturalism and global perspective, and; assisting international students through a variety of on-campus services and student support (e.g., medical, counseling, travel arrangements, tutoring).

Where Do You Start?
Most importantly, you need to develop your vision and Mission for your program. Determine why you want to start one? Is it for the revenue or the quality of programs and culture it provides to your school? Or both. Either way, you need to assess your current status -- perform an analysis of your school's strengths, weaknesses, opportunities, and trends/threats (SWOT analysis); perform a competitive analysis of your market, and; identify where you are now and where you want to be. From this process you develop goals and tasks to achieve your mission and vision, noting how to overcome your weaknesses, utilizing your strengths, keeping an eye on emerging trends and threats, and maximizing enrollment and revenue. You need to develop key goals in relation to your plan, establishing your action plan, and identifying the impact on other programs at your school. But most importantly, create your implementation plan, indicating who, when, how, and how much to achieve your vision.

Admissions/Marketing Plan
One of the most critical elements to a successful program is to development and implement an effective international student marketing plan for recruitment. This is more complicated than your "domestic plan." You are dealing with another culture, language, norms, and distance. Nevertheless, an effective plan should include: identifying short- and long-term markets; developing a budget (10-15% of projected Gross Revenue); developing a recruiting calendar for student/agent recruiting fairs and admissions cycle; identifying promotional resources (e.g., web site, translated promotional materials for fairs and agents, agent binders, resources for fair booths, Home Stay Forms), and; building an agent database.

ESL Program International hands globe
The most critical element of a successful International Program is the actual educational program at your school. It's every institution's mission to provide learners a quality learning experience. And word gets out very quickly, even globally, about whether your program does what it says it does!! Remember, the majority of a successful recruiting campaigns are still based on word-of-mouth marketing. So ensure that you hire good instructors and provide first-class instruction and resources, as well as a healthy, happy living experience for your international students.

Special Note
If you feel that this is too good to be true, the international consultancy,
McKinsey believes that interest in schools will continue in 2013, and not just in the US. The UK has seen Chinese enrollment triple at its boarding schools in four years, and the Independent Schools Council, which represents around 50% of the UK's independent schools, says enrollment has risen from 2,330 to 3,630 since 2008. Singapore, Canada, and Australia are also thought to be targets, where big investments in real estate and other assets can also lead to permanent residency. "Private-business owners have an opportunity to give themselves such options by making international investments and acquisitions outside China," writes McKinsey. "With permanent residence on offer...in return for an investment of up to a few million dollars, many are taking advantage."
